The operational meaning is more demanding: trust that the people closest to the work understand it best, and design the system so their thinking improves the work. "Treating people well" is hospitality. "Respect for people" is architecture — it is why standard work is written by the operator, why a single signal can stop a high-value line, and why a leader's primary job is to clear obstacles rather than issue answers.

Respect for people in a healthcare context means the nurses who actually administer medications are consulted when the medication reconciliation process is designed — not handed a protocol that works on paper but fails at the bedside.

What it protects
The refinement: value is defined from the customer's standpoint, in their terms, for a specific product at a specific moment — and everything else is treated as suspect until proven necessary. It is a burden of proof, not a preference survey.
When to use which
"What the customer wants" works in conversation. Reach for "customer value" when you need the team to apply real skepticism to activity that does not change what the customer receives.

Lean
eliminate waste, deliver more value

A management philosophy built on maximizing value for the customer while systematically eliminating everything that doesn't contribute to it.
What it protects
"Lean" is often misread as cost-cutting or headcount reduction. What it actually describes is a system of thinking: make value flow to the customer without interruption, and let that discipline expose every form of waste — overproduction, waiting, transport, defects, excess inventory, unnecessary motion, and underutilized talent. The distinction matters because cost-cutting removes capacity; Lean creates capacity by removing waste.

What it protects
Where Lean focuses on speed and flow, Six Sigma focuses on precision and variation reduction. They are complementary, not competing. Lean removes waste from the process; Six Sigma reduces the variation within it. Together (Lean Six Sigma) they address both why work stalls and why output is inconsistent. The statistical rigor — control charts, regression, hypothesis testing — is what gives Six Sigma its power in complex, high-stakes processes.

What it protects
TPS is not a method or a toolkit; it is an integrated system where the pieces work because of the other pieces. An organization cannot adopt kanban without pull, pull without flow, or flow without the leadership behaviors that make the system honest. The system's coherence is the system.
When to use which
Naming TPS as a system is what keeps a team from cherry-picking tools and wondering why nothing holds.

Stop the line when something is wrong.
What it protects
Often translated autonomation — automation with a human mind. Two things the lay phrase loses: the equipment is designed to detect abnormality and stop on its own; and the person is freed from watching the machine to do work only a person can do. It is a design principle for who does what, not just a rule about defects.
When to use which
There is no clean English word for "automation that knows when to stop." The term protects a concept that would otherwise be lost.
Just-in-Time

What it protects
JIT is a discipline of exposure. By removing the buffer of inventory, problems that used to be hidden become visible immediately, and the system is forced to solve them. JIT without that intent is simply a thinner buffer — which is brittle, not lean.

JIT in a hospital pharmacy means medications are dispensed to the floor when prescribed — not pre-stocked in quantities based on last month’s usage. Less expired inventory, fewer errors, and shortages that become visible immediately rather than after a patient event.

JIT in manufacturing means components arrive at the line when the line needs them — not a week early, not sitting in a staging area. The discipline forces suppliers to be reliable, or the problem becomes visible immediately.
When to use which
The phrase is plain English. Spell out the discipline — inventory as a diagnostic — the first time you use it, so the meaning travels with the term.
Kaizen

Continuous improvement describes a posture. Kaizen, used strictly, is a structured event or practice: defined scope, a small team, a target, a timeframe, a tested countermeasure — and a daily habit owned by the people doing the work, not a program run by HR. The plain phrase loses both the rigor and the ownership.

A kaizen event in a bank’s commercial lending team: three days, six people, one process (document collection), one measurable target (cut average days-to-complete from 18 to 8), one tested countermeasure, one standard written before the week ends.

A kaizen event on a paint line: five people, two shifts, one problem (excessive rework at Station 3), one measurable target (reduce rework rate from 14% to under 4%), one countermeasure tested before the event closes.
When to use which
In general conversation, "continuous improvement" is fine. When chartering an actual event with scope and accountability, "kaizen" signals the discipline.
Direction — what we improve toward
Without direction, improvement is motion. These terms hold the multi-year aim and the discipline of aiming the daily work at it.
True North
our long-term ambition

What it protects
True North is meant to be aspirational and immovable — a direction one would never fully reach, used to calibrate every shorter-term goal. "Long-term ambition" is usually negotiable and revised. True North is the standard the negotiations are tested against.
When to use which
The metaphor is vivid enough to carry itself in English. Use it — and mean it strictly.
Hoshin Kanri

Translating strategy into action, and tracking it.
What it protects
"Strategy deployment" suggests one-way cascade — leadership decides, the rest flows downhill. Hoshin Kanri is two-clocked (a multi-year aim plus a deliberate annual slice), two-way (negotiated through catchball rather than dictated), and run as a managed review cycle rather than a planning event. The plain phrase loses the negotiation and the rhythm — which are the substance.
When to use which
Most organizations practicing "strategy deployment" are not yet doing Hoshin. The name signals which one is in the room.
Catchball
back-and-forth on goals

What it protects
Catchball is not input gathering. It is a structured negotiation in which a proposed target is genuinely tested against ground-truth feasibility, modified, and only finalized when both sides own it. A target that survives catchball is owned. A target imposed under the name of "discussion" is resented, and missed.
When to use which
The metaphor — throw, catch, throw back — makes leaders act it out. The plain phrase often does not.
X-Matrix
strategy on a page

What it protects
The X-matrix has a specific shape: four sides linking long-term objectives, annual objectives, improvement priorities, and targets-to-improve, with the diagonals showing alignment and accountable owners in a fifth quadrant. The geometry forces the cause-and-effect logic to be visible. A gap between "we said we'd grow" and "no project here does that" cannot hide.
When to use which
"Strategy on a page" gets you in the door. Once the artifact is being built, the name signals the specific geometry that does the work.
Flow & pull — how value moves
The value-stream layer, where direction meets the physics of work.
Value Stream

What it protects
A value stream is mapped from the customer's standpoint, sees both material and information flow, and asks at every step whether the work creates value or only enables it. "Process" usually means the operational sequence; "value stream" forces inclusion of the information flow — the order entering, the schedule, the spec changes — which is often where the waste lives.

Services
The value stream for a patient discharge process runs from the physician’s order to the moment the patient leaves the building. Every handoff — nursing, pharmacy, transport, paperwork — is visible. In most hospitals, fewer than 20% of those steps add clinical value.
Products & Operations
The value stream for a custom order runs from the moment a sales order is entered to the moment the customer receives the shipment. Every routing step, queue, and wait time in between is mapped — value-adding or not.
When to use which
"Process" is fine in casual reference. Use "value stream" when the team needs to see information flow as part of the work, not separate from it.
Value Stream Map

A visual diagram of the entire value stream — current state and future state — showing where value is created, where it waits, and where it gets lost.
What it protects
A value stream map is not a flowchart. It shows time — specifically, the ratio of value-adding time to total elapsed time. In most operations, that ratio is startling: a process that takes 14 days end-to-end may contain fewer than 2 hours of actual value-adding work. The map makes that visible, inarguable, and actionable. It also shows the information flows — who triggers what, who approves what, and where decisions get made without the right data.

Mapping the current state of a loan approval process at a bank often reveals that a 10-day cycle contains fewer than 3 hours of actual underwriting. The rest is handoffs, queue time, and waiting for data that was already available at the start.
Products & Operations
Mapping the current state of an order-to-ship process in a fabrication shop often shows that a 12-day lead time contains fewer than 4 hours of actual machining. The rest is queue time, waiting, and transport.
When to use which
Use "value stream map" when you need the whole team to see the same reality at the same time. A shared map changes the conversation from opinion to evidence.
Flow

Work that moves steadily through a process without piling up or waiting.
What it protects
Flow is both an observation and a design goal. When work stops — to wait for approval, for a batch to fill, for a resource to free up — cost accumulates without value being added. Designing for flow means removing the structural reasons work stops: batch sizes, handoff delays, resource constraints, and unclear sequencing.
When to use which
"Work moves without stopping" is the test. If you're describing that condition or designing toward it, "flow" is the right word.
Pull
make it when it's needed, not before

Nothing is produced until the next step in the process requests it.
What it protects
The opposite of pull is push — making things based on a forecast and hoping demand materializes. Pull connects production directly to actual consumption. The result is less inventory, faster response to real demand, and immediate visibility when something breaks down upstream. Pull is how JIT works in practice.
Worked Example
Services
A pull-based staffing system in a healthcare call center triggers a scheduling action when open case volume reaches a defined threshold — not on a monthly forecast cycle. Demand drives the staffing signal, not a planner’s best guess.
Products & Operations
A pull-based production system starts a new batch only when the downstream workstation signals it has consumed what was there. Nothing is built to a forecast. Nothing piles up waiting for the next step to be ready.
When to use which
Use "pull" when describing the signal mechanism — what triggers the work. It is precise in a way "make it when needed" is not.
Takt Time

What it protects
Takt time is calculated: available production time divided by customer demand rate. It is the external constraint translated into an internal operating rhythm. An operation running faster than takt builds inventory. One running slower misses commitments. Aligning to takt is how a system avoids both.

Takt = Available Time ÷ Customer Demand

A claims operation receives 320 claims per business day. The team works a single 8-hour shift with 30 minutes for breaks. Available time: 8h – 0.5h = 450 min Customer demand: 320 claims/day Takt: 450 ÷ 320 = ~1.41 min per claim One claim must complete every 84 seconds. Any step that takes longer is a bottleneck candidate.

When to use which
There is no plain-English substitute that carries the calculation. Use "takt time" and state the number — it grounds the conversation immediately.
PDCA
plan, try, check, adjust

Plan–Do–Check–Act: the four-step scientific method for improvement and learning.
What it protects
PDCA is the underlying logic of every structured improvement method — A3, kaizen, Six Sigma, C4. What it protects is the check step. Most organizations plan well and act quickly. They rarely stop to verify whether the action actually produced the intended result before moving on. The check step is where learning happens. Without it, you're not improving — you're just changing.
Worked Example
Services
Renegotiating a vendor contract is "Do." Measuring whether the new terms actually improved payment cycle, compliance, and cost over the next 90 days is "Check." Most organizations skip directly to the next "Plan" without ever closing the loop.
Products & Operations
Installing a new fixture on a machining center is "Do." Running a controlled sample and measuring whether defect rate actually dropped before releasing to production is "Check." Skipping it and finding out at final inspection is expensive.
When to use which
"Plan, try, check, adjust" works in conversation. Use PDCA when you need to signal that the check step is non-negotiable — not optional.
Muda · Mura · Muri
waste · unevenness · overburden

The three enemies of a healthy operation: waste (work that adds no value), unevenness (demand or output that isn't level), and overburden (asking people or equipment to do more than they're designed for).
What it protects
Most improvement programs focus only on muda — the visible waste. Mura and muri are less visible and often the root cause of muda. If demand arrives unevenly (mura), the system creates inventory buffers and overtime to cope — both of which are muda. If people are overburdened (muri), quality suffers, shortcuts appear, and the system drifts. Treating only waste without addressing unevenness and overburden is pruning leaves while the root problem grows.
When to use which
Keep all three in the room. When the team finds waste, ask: is this caused by unevenness or overburden? That question changes the countermeasure entirely.
Standards & stability — how gains hold
Improvement without a standard is temporary. These are the disciplines that make the gain the new baseline.
Standard Work

What it protects
Standard work is not a procedure manual. It has three specific elements: takt time (the pace), work sequence (the order of steps), and standard in-process stock (the minimum inventory needed to maintain flow). It is also a living document — written by the operator, owned by the operator, and updated when a better method is found. A standard that leadership wrote and posted on the wall is a policy. A standard the team wrote and uses is standard work.

Standard work for an insurance underwriting review: which documents are required, in what sequence they are evaluated, what the approval authority threshold is, and how long each stage should take. Not a script — a baseline that makes deviations visible and improvable.
Products & Operations
Standard work for a machining setup: the sequence of steps, the tool specs, the torque settings, and the inspection checkpoints — written by the operator who runs the machine, not the engineer who designed it.
When to use which
"Best-known way" is the intent. "Standard work" signals the three-element structure and the ownership discipline. Use both — first the intent, then the term.
5S
a place for everything, everything in its place

What it protects
5S is often dismissed as cleaning. What it actually creates is visual normalcy — a state where anything out of place is immediately visible. When a tool is missing, a step is skipped, or a material is in the wrong location, the deviation is obvious without inspection. The fifth S — Sustain — is where most organizations fail. Sustaining requires discipline and leadership attention, not just an initial cleanup event. 5S is the foundation that makes visual management possible.

5S applied to a shared contract repository: Sort (archive what's expired), Set in order (naming and folder structure everyone uses), Shine (no broken links, no duplicates), Standardize (templates and version control), Sustain (quarterly audit). A team that can find any contract in under 60 seconds has done 5S.

C4

What it protects
C4 sits between the informal fix and the full A3. It is designed for problems solvable at the team level in a short timeframe, without requiring a dedicated improvement event. The four steps are deliberate: Concern uses data to describe what's actually happening; Cause uses structured analysis (fishbone or similar) to identify what's driving it; Countermeasure defines a testable action; Confirm verifies the action worked and locks in the gain. The card disciplines the team to not skip steps — especially Confirm, which is where most informal fixes fail.
In services & procurement — worked example
A vendor invoice is consistently arriving with missing fields, causing payment delays.
Concern: 3 of the last 7 invoices were missing PO numbers, causing an average 8-day payment delay.
Cause: Vendor's billing system doesn't auto-populate PO from the order confirmation.
Countermeasure: Update the vendor's order template to include PO field; re-train their billing contact.
Confirm: Track next 10 invoices for compliance — target: zero missing fields.
When to use which
Use C4 for contained, team-level problems that recur. Use A3 when the problem spans functions or carries strategic weight. Never use neither — every recurring problem deserves a structured response.
A3

What it protects
The A3 is not a report. It is a thinking discipline — the constraint of one page forces the author to understand the problem deeply enough to explain it simply. The format is also a coaching tool: a manager reviewing an A3 can see exactly where the thinking is weak and ask the right question rather than providing the answer. The A3 makes the problem-solving process visible, transferable, and improvable over time.
When to use which
Use A3 for cross-functional problems, strategic improvement initiatives, or any situation where the thinking needs to be shared, reviewed, and built upon over time.
Gemba
現場 · "the actual place"
where the work happens

The place where value is created — the shop floor, the service desk, the operating room, the loading dock.
What it protects
Gemba is a posture as much as a location: the insistence that leadership go to the place where the work is done, observe directly, and understand before prescribing. Decisions made from reports, dashboards, and conference rooms are made at one remove from reality. A gemba walk changes what gets seen — and by whom.
Worked Example

The gemba for a logistics director is the dock where the shipment is loaded, the scan point where the exception occurs, and the conversation with the driver who knows which stops consistently run late — not the carrier performance dashboard.

The gemba for a plant manager is the line where the part is made, the station where the defect occurs, and the conversation with the operator who first noticed something was off — not the quality dashboard.
When to use which
"Where the work happens" works. "Gemba" signals the observational discipline — and that the leader is going there to learn, not inspect.
Floor signals — the smallest operational unit
The tools and signals that make the system visible at the point of work. By the time you reach these, the whole system above them is what gives them meaning.
Kanban

A card, bin, or digital signal that authorizes and triggers the production or movement of a specific quantity of a specific item.
What it protects
Kanban is how pull works in practice. The signal travels upstream from consumption — when the downstream process uses material, the kanban triggers replenishment. Nothing is produced without a signal. This limits overproduction, makes flow visible, and caps inventory at a designed level rather than a grown-organically one.
How it works — a kanban board
Worked Example
Services
A kanban board for a software release team shows every feature in one of three states: To Do, In Progress, Done. The number of cards allowed In Progress is capped — nothing starts without capacity to finish it, which prevents the half-done pile that delays every release.
Products & Operations
A kanban bin on an assembly line holds exactly 50 fasteners. When the bin empties, the card on the bottom triggers replenishment from the supermarket. The line never searches for parts — the signal does the work.
When to use which
"Signal card" works for explanation. "Kanban" signals the system — the cap on work-in-process, the pull trigger, the visual management discipline — not just the sticky note.
Andon

What it protects
The andon light is how jidoka becomes visible. When an operator detects a problem, they signal — and the team responds immediately, before the defect moves downstream. The system only works if the culture makes it safe to signal. An andon that no one pulls, or that triggers blame rather than support, is a decoration. An andon that triggers rapid response is a quality system.

An andon in a trading operations context is any agreed signal that a limit has been breached: a position threshold exceeded, an unconfirmed trade aging past its window, or a settlement failure in progress. The signal reaches the right desk immediately — not at end-of-day reconciliation.

On a production line, an operator pulls the andon cord when they detect a defect they can't resolve within takt time. The line slows or stops, a team leader responds within seconds, and the problem is addressed at the source before the next unit is built.
When to use which
"Something is wrong and we stop to fix it" is the behavior. "Andon" names the signal system that makes the behavior reliable and culturally safe.
Poka-Yoke

What it protects
Poka-yoke shifts the burden of quality from human attention to system design. A USB plug that only fits one way is poka-yoke. A required field on a purchase order form is poka-yoke. The principle: don't rely on the person to not make a mistake — design the system so the mistake cannot be made, or cannot pass undetected.
Worked Example

A contract management system that requires a vendor's insurance certificate before an order can be approved is poka-yoke. The compliance step cannot be skipped — not because people are reminded, but because the system won't proceed without it.
Products & Operations
A machined part that has to pass through a go/no-go gauge before moving to the next station is poka-yoke. The gauge is the check — not the inspector's eye, not a reminder on the traveler. The wrong part physically cannot proceed.
When to use which
"Make the wrong thing hard to do" works universally. "Poka-yoke" signals a deliberate design decision, not just a reminder or a check.
Visual Management
